A complex fleet with a critical role
One of New Zealand’s largest government agencies manages a nationwide fleet of approximately 1,900 assets, ranging from passenger and utility vehicles to specialist equipment, agricultural machinery, ATVs, and trailers. With operations spread across remote and urban locations, and stringent requirements linked to public safety and security, the organisation’s fleet must perform reliably under highly varied and often demanding conditions.
The scale, diversity, and operational significance of this fleet create a complex set of mobility needs – requiring a partner capable of delivering strategic fleet management, high-quality data insights, and responsive service.
The need for change
After more than two decades with the same provider, the organisation sought enhanced visibility, improved reporting, and a more flexible service model. Their existing arrangements no longer met their expectations for proactive fleet support or strategic guidance.
As their agreement with the incumbent provider approached expiry, the agency undertook a comprehensive two-year procurement evaluation process. Delivering this solution required tight coordination across SG Fleet’s business. Teams spanning sales, client relationships, IT, onboarding, trade operations, and senior leadership came together to design and execute an implementation plan capable of supporting a fleet of this size and diversity.
Executing a high-stakes, time-critical onboarding
Following appointment as the fleet management provider, SG Fleet mobilised quickly to deliver a full onboarding within a compressed six-week timeframe. With a firm go-live date in place, our focus was on ensuring continuity of service, supported by a structured, disciplined project management approach.
Led by a dedicated onboarding team, the program was delivered with defined milestones, daily stand-ups, and clear communication planning. Dedicated resources were assigned across data, operations, and customer support, alongside a tailored change management plan to guide the agency through the transition.
The scale and complexity of the fleet added another layer of challenge to the tight deadline. All 1,900 assets required cataloguing and mapping to SG Fleet’s system requirements, with some records incomplete or inconsistent — a common challenge when working with large fleets. This included validating critical data, resolving gaps, and accounting for assets with unknown locations to ensure accuracy across the portfolio. Test runs of data loads were completed in advance to reduce risk and confirm system readiness.
To meet another key technical requirement of the partnership, SG Fleet established a secure and reliable data exchange process to enable seamless fleet management from day one, supporting operational continuity without disruption.
Despite the tight timeframe and data complexity, SG Fleet successfully onboarded the entire fleet as planned. The agency described the transition as smooth, well-supported, and highly collaborative and later awarded SG Fleet a 100% onboarding customer satisfaction score.
